    Sales and Revenue Audit for Manufacturers: Find Where Revenue Leaks

    A sales and revenue audit is a structured review of your pipeline, lead sources, website and sales process that shows where qualified opportunities are lost, and gives you a prioritized 90-day plan to fix them. It is not a financial or statutory audit.

    Most companies that call us have a busy sales team, a steady flow of enquiries and money going into marketing, and the numbers still do not move. That is rarely a lead-volume problem. It is a visibility problem: you cannot fix what you cannot see.

    The audit follows a Strategy Call. A no-cost conversation, no pitch. We reply within 2 business days.

    Who the audit is for

    The audit is for owners, managing directors, founders and sales or commercial directors at specialty chemical, cosmetics and personal care, and pharmaceutical manufacturers, and at distribution and wholesale businesses, typically between $1M and $30M in annual revenue (₹1-250 Cr in India).

    It is worth doing if:

    • enquiries arrive but quality is inconsistent;
    • most new business still comes from referrals, a few large accounts or distributor goodwill;
    • you spend on marketing but cannot trace it to orders;
    • you hired an agency and the promised results did not appear.

    This is not about faulting your sales team. It is about finding the bottleneck they work around every day.

    What the audit examines

    The audit follows a real prospect from first contact to commercial decision and shows what happens at each step.

    • Pipeline visibility. Enquiries and qualified opportunities are different numbers. Separating them usually changes the conversation about growth.
    • Lead source dependency. Heavy reliance on referrals, one channel or one distributor is a quiet risk. If that source slows, there may be no second engine.
    • Digital presence and website. Buyers check whether you have the right capability and are credible enough for a call. If your website does not answer that, your sales team answers it by hand on every call.
    • Sales process. A good enquiry can die in a weak process. Many businesses lack a reliable way to decide which opportunity to chase and who owns it.

    By industry

    • *Pharmaceutical manufacturers:* the documentation, credibility signals and follow-up that long, compliance-driven buying cycles demand.
    • *Cosmetics and personal care:* how private-label, contract-manufacturing and brand enquiries are found, qualified and followed up.
    • *Specialty chemicals:* how technical enquiries, samples and specification requests move to orders.
    • *Distribution and wholesale:* principal relationships, territory coverage and retailer acquisition.

    What you receive

    You receive a written diagnosis, a prioritized 90-day roadmap and a walkthrough call, delivered within 7-10 working days of the working session.

    • A working session led by the founder with your leadership team (about two hours)
    • A review of your website, marketplace listings, enquiry handling and follow-up process
    • An assessment of your sales pipeline and founder dependency
    • A written diagnosis of where revenue leaks
    • A prioritized 90-day roadmap
    • A walkthrough call with the founder (about 60 minutes)

    You should leave knowing where qualified opportunities are lost, whether your website helps or hurts sales, and whether the next move belongs in sales, marketing, digital infrastructure or strategy.

    Where we have run audits

    The audit is part of how we start client engagements.

    • Medeal Medical Supplies, a B2B distributor: our work began with a commercial audit covering pricing, follow-up and account-expansion gaps, followed by a B2B digital presence and a route-to-market plan to reduce dependence on a few hospital contracts. Ongoing engagement; results to be added when available.
    • Iraya Life (founder-led engagement, January 2023 to February 2024): 18% growth in inbound leads and a 12% increase in demand for initial orders after a full commercial plan and new digital channels. See Results.
    • Quote: Lokesh Ilme, Director, Medeal Medical Supplies: "He took charge of our market entry and product launch strategies and mapped a clear, actionable roadmap for the next six months."

    How the audit is priced

    The Growth & Revenue Audit is a fixed-scope, one-time engagement. We agree the scope and price in writing after your Strategy Call, because the price depends on your markets, channels, team involvement and sales-cycle complexity. We do not publish a rate. See how our engagements are priced: How We Price.

    What happens after the audit

    The recommendation comes after the diagnosis, not before it.

    One business needs tighter follow-up. Another needs its website repaired. A third has a growth constraint beyond sales. Depending on what the audit finds, the next step may be a consulting engagement (see Commercial Growth Consulting), a specific service such as Website Development or Lead Generation, or nothing at all if you can fix the gaps yourselves. We are not here to recommend more activity for its own sake.

    A no-cost, 30-minute conversation with the founder. No sales pitch.

    Should we start with marketing or an audit?

    Start with the audit if you are not sure where the constraint sits. More traffic into a leaking system means more prospects falling through the same gaps, at a higher cost per lead. If the problem clearly extends beyond sales into the wider commercial system, look at Growth Consulting.
